When should you NOT buy an agent platform?
Do not buy a product whose demo is chat on Admin API keys, with no tool list, no stop rule, and no audit trail you can export. That is a chatbot with a new label. Ask for the allow-list and the HITL queue before a pilot.
What could go wrong if we treat platform TCO as store savings?

Should we wait for an AI-agent case study before deciding?

Is partner-build the same as buy?

When to buy
- Help-center search. That is a chatbot.
- A vendor already sits in the ticket path and you only need suggested replies without OMS writes.
- You will not change join keys this quarter. Do not buy an “agent” that invents them.
Named substitute: keep Gorgias/Zendesk macros or site search. Do not buy “agentic” as a skin.
When to build
- Named APIs exist (
getOrder, ATP, contract price). - A business owner and an engineer can share a RACI.
- You want the allow-list and CloudWatch traces in your account.
- Partner-build is acceptable if the contract says you keep the IaC — that is still build.

When to do neither
