# Where Should a Business Start with AI Agents? (2026)

> Start with readiness /30 — below 16, skip writes — then one family, usually support reads. Reuse Gateway ~180→95 ms and ~$791/mo at 50K sessions; Harness GA was June 17, 2026.

Most businesses should start with **one read-only agent on one workflow**, after a readiness score, not with a fleet and a keynote. [McKinsey's State of AI 2025](https://www.mckinsey.com/capabilities/quantumblack/our-insights/the-state-of-ai) put **62%** of organizations at least experimenting with agents and **23%** scaling in at least one function. Experimenting is not a starting plan. A score and a single family is.

**On June 17, 2026**, AgentCore Harness reached GA ([What's New](https://aws.amazon.com/about-aws/whats-new/2026/06/amazon-bedrock-agentcore-harness-generally-available/)). That date is a hosting fact. It is not a green light. **Agents Classic** is in maintenance for new customers after **July 30, 2026**.

This is part 4 of **AI Agents for Business**. The interactive picker is [Which eCommerce agent first?](/decide/which-ecommerce-agent-first/). The org-wide score is the [readiness assessment](/blog/ecommerce-ai-agent-readiness-assessment-2026/).

> **First-party signals we reuse (not client KPIs)** — Gateway **~180 ms → ~95 ms** on a B2B CRM assistant (12 tools, ~8k turns/day) — [Gateway post](/blog/amazon-bedrock-agentcore-gateway-server-side-tool-execution-2026/). Support-style AgentCore at **50K sessions/mo ~$791/mo** platform + model ([decision guide](/blog/aws-bedrock-agentcore-vs-amazon-q-enterprise-decision-guide-2026/)). Treat **~$791/mo** as a floor to plan against, not savings.

> **Reproduce this** — Fill [`ai-agent-readiness-checklist.md`](https://www.factualminds.com/examples/architecture-blog-2026/ecommerce-ai-agents-series/ai-agent-readiness-checklist.md). Score each row 0/1/2. Total **/30**. Below **16**: no write-capable agent this quarter. Then walk [the decide tree](/decide/which-ecommerce-agent-first/). Interactive readiness: [Agentic commerce readiness checker](/tools/agentic-commerce-readiness-checker/).

**Opinionated take:** if the score is under **16/30**, start by fixing join keys, named APIs, and a human queue — not by picking a model. Trade-off: you delay the demo. You avoid a chatbot that refunds from a prompt.

## The starting order we recommend

1. **Score readiness /30** — data, integration, process, governance, priority. Flagship write-up: [readiness assessment](/blog/ecommerce-ai-agent-readiness-assessment-2026/).
2. **Pick one family** — support, sales, operations, inventory, or knowledge — on the [hub](/ai-agents/) or the [decide tree](/decide/which-ecommerce-agent-first/).
3. **Week-one reads only** — especially support. See [how agents reduce support work](/blog/how-ai-agents-reduce-customer-support-work-2026/).
4. **One write later** — after Policy, evals, and a named owner. Not a supervisor swarm.

FactualMinds is an AWS Select Tier Services Partner. We have **no published AI-agent case studies**. The decide tree and the checklist are the artifacts we can point at.

## Default first family (and when to override)

| Start here | When this is the right first move | When it is the wrong first move |
|------------|-----------------------------------|----------------------------------|
| [Support](/ai-agents/customer-support/) | Tickets repeat; OMS API named; WISMO/policy is a visible slice | Tickets already closed by templates; leadership only wants auto-refund |
| [Inventory](/ai-agents/inventory/) | ATP is trustworthy; a buyer already owns POs | Inventory file is a weekly CSV with no join keys |
| [Operations](/ai-agents/operations/) | Someone already writes a daily priority list | You want a warehouse rewrite |
| [Sales](/ai-agents/sales/) | Contract price exists and is queryable | The PDP is the only price |
| [Knowledge](/ai-agents/knowledge/) | Catalog IDs do not join to OMS/WMS | You want a generic research bot |

> **What broke** — Teams treated a shopping-agent PDP/API score as org readiness and attached writes. Detection: no owner, no goldens, no escalation on the first bad `createReturn`. Recovery: run the **/30** checklist; stay on reads until **16+**. That counter-case is published in the [readiness post](/blog/ecommerce-ai-agent-readiness-assessment-2026/).

## Named substitutes

- **Score under 16/30** → fix data and ownership; [readiness post](/blog/ecommerce-ai-agent-readiness-assessment-2026/). No writes.
- **Cannot choose among families** → [decide tree](/decide/which-ecommerce-agent-first/), not a five-agent program.
- **Want cost math before a family** → [how to evaluate opportunities](/blog/how-to-evaluate-ai-agent-opportunities-2026/) and the [ROI calculator](/tools/ecommerce-ai-agent-roi-calculator/).
- **Want the automation map** → [15 automations](/blog/ai-agents-for-ecommerce-15-automations-2026/) in the field guide — not this executive note.

## If You Only Do One Thing

Open the [decide tree](/decide/which-ecommerce-agent-first/) after you have a **/30** score. If you skip the score, you will pick the family that looked good in a vendor demo.

## What to Do This Week

1. Fill the [readiness checklist](https://www.factualminds.com/examples/architecture-blog-2026/ecommerce-ai-agents-series/ai-agent-readiness-checklist.md) with one ops lead and one engineer in the same hour.
2. If the total is under **16**, schedule data/API work. Do not book a write-capable build.
3. If the total is **16+**, walk the decide tree and open **one** family page.
4. Write the week-one stop rule before anyone creates a harness.

## What This Post Doesn't Cover

It does not replace the decide tree's branching questions. It does not score shopping-agent PDP readiness — that is a different field-guide post. It does not recommend a model or a vendor bake-off. We have not published a new "first family" census; **16/30**, **62%/23%**, **~180→95 ms**, and **~$791/mo** are the published figures we reuse.

**Primary next step:** [Which eCommerce agent first?](/decide/which-ecommerce-agent-first/).

## FAQ

### When should you NOT start with a write-capable agent?
If the readiness total is under 16/30 — missing join keys, no named APIs, no owner, no HITL queue, or no blast-radius veto — do not attach refund, ATP-write, or live-price tools. Fix the checklist; then a read agent.

### What could go wrong if the AI team owns the first agent?
Ops owns the refund; IT owns the bot; nobody owns goldens. The first wrong createReturn has no RACI. Name a business owner and an engineering owner before you host a loop.

### Should we start with inventory or support?
Usually support reads — WISMO and policy — if tickets repeat and the OMS API is named. Inventory is first when ATP is trustworthy and a buyer already owns a PO queue. Do not start both. Use the decide tree.

### Is AgentCore Harness what makes us ready?
No. Harness (GA June 17, 2026) makes a first loop cheap to start. Readiness is whether tools, IDs, evals, and humans exist. Agents Classic is the wrong net-new path after July 30, 2026.

### What could go wrong if we treat shopping-agent PDP readiness as org readiness?
You can pass a catalog/API score for a copilot and still have no owner, no evals, and no escalation. Org readiness is data + integration + process + governance + priority. Do not launch writes because the PDP is structured.
