# AI Agent RFP Template for eCommerce (2026)

> Send one workflow, a deny-list, and a pass bar. The fill-in RFP is 14 sections. Below 16 out of 30 readiness, the correct award is do not build.

On **25 September 2026** an eCommerce AI-agent RFP still fails in a familiar way: it asks for "agentic transformation" and gets a slide. This is a document you can send. It assumes **one** workflow.

**Who this is for.** A COO, eCommerce leader, or CTO writing the ask. Procurement can attach it. Engineers can answer it.

**Our take:** the award criterion is whether the bidder will **omit** refund, price, and inventory writes. A proposal that includes them "for phase two" inside the same tool schema has already failed.

## What to attach before you send it

1. The workflow name and the system of record.
2. Your [readiness](/blog/ecommerce-ai-agent-readiness-assessment-2026/) score if you have one. Under **16 out of 30**, the honest outcome is "do not award a write."
3. Ten sample lookups and three cases that must escalate, with personal data stripped. If you cannot produce them, you are not ready to evaluate a response.
4. The [vendor checklist](/blog/ai-agent-vendor-evaluation-checklist-ecommerce-2026/) as the scoring sheet. Do not invent a second rubric.

## The 14 sections

Use these headings so answers line up.

1. **Company context.** Stores, regions, platforms, named owners. Volume only under NDA.
2. **Business objectives.** The job in operations language. Out-of-scope list is mandatory.
3. **Use cases.** Trigger, reads, writes, human approval, escalate-when. Week-one default is reads.
4. **Required integrations.** API names and versions. Shopify Admin, Adobe Commerce REST, BigCommerce, or a custom OMS — whichever you actually run. Sandbox owner named.
5. **Security and compliance.** Field-level data allow and deny. Where inference runs. Prompt text is not authorization.
6. **Model requirements.** Region, swap path, eval set. Do not mandate a brand of model in the RFP.
7. **Evaluation.** Pass bar written by you, before demos.
8. **Observability.** Exportable trace: tools, policy, latency, cost.
9. **Implementation.** Separate agent credentials. Timeout means stop, not guess. Idempotency on any later write.
10. **SLA and support.** What they run after go-live, and what you run.
11. **Pricing.** Split lines. Point bidders at the method in [what it costs](/blog/ecommerce-ai-agent-cost-2026/). The July 2026 reference — about **$791 per month at 50,000 sessions** for platform plus a small model — is a floor they must reconcile, not a target to underbid with a narrower definition of "session."
12. **Ownership.** You keep schemas, policy, eval data, and IaC. Training on your orders defaults to no.
13. **Acceptance.** Record-backed answers, forbidden tools absent, golden set passed, denied-write trace, a person on money movement, a run-cost worksheet.
14. **Response format.** Short page caps so you can compare three bids in an afternoon.

## Acceptance, in one paragraph

Accept the pilot only when a reviewer can open the order the agent cited, the refund tool is **not in the schema**, the golden set meets the bar you wrote, and you can export a trace. A stakeholder call where the bot "sounded good" is not acceptance.

## What bidders will try

> **What broke** — An RFP asked for "autonomous resolution rate" as the award metric. Every bid invented a percentage. None of them had the ticket sample. **Detection:** the percentages had no denominator. **Fix:** replace the metric with the golden-set bar and delete autonomous resolution from the score. **Lesson:** if you ask for a number nobody can measure yet, you will receive fiction. This site will not supply a replacement percentage. There is no published agent case study to copy.

Also reject:

- A single per-conversation price.

Put the deny-list in section 5 and the pass bar in section 7 before you email anyone. Those two blocks change the bids. The rest is context.

## FAQ

### When should you NOT issue an AI agent RFP?
When you have not named one workflow, when readiness is under 16 out of 30, or when you want five agents in the same document. An RFP that asks for a fleet invites a fleet-shaped proposal. Issue it for one job or do not issue it.

### What could go wrong if pricing is a single per-conversation fee?
You cannot see model cost, platform cost, or your own reviewers. Require a split worksheet. A July 2026 benchmark near $791 a month at 50,000 sessions is a platform-plus-model reference, not the build.

### What could go wrong if acceptance is a stakeholder demo?
The demo passes on a happy path and the write scope was never removed. Acceptance in this template is a golden set, a missing forbidden tool, and a trace of a denied write.

### Should the RFP require a specific foundation model?
Require region pinning, a swap path, and an eval bar. Naming one model in the RFP freezes you to a price and a behavior you have not measured. Let the bidder propose the smallest model that passes your tasks.

### Can we use this template to buy a chatbot?
You can, and you should not pretend it is the same purchase. If the job is help-center search with no order lookup, say that. The tool and policy sections will look almost empty, which is the point.
